When you go down that path, you just wanna create too many subfactions that don't really affect the overall plot or game structure.

I don't know why people now hate the good kingdom-bad empire kind of dichotomy. It helped many games become actual franchises. Yeah, it's not that original but hey, it works really good. Now add some player's stance (or choice window) that says something like "I will work for the empire or Shinra Corp!" and you got a dark past that will affect the character's viewpoint on current events.
Nothing I'm saying means "this is absolutely good, this is absolutely bad", everything I shared here is with the intention of offering another perspective, be it right or wrong, to understand the problem. If you're trying to do that thing people keep doing and assume I'm writing these takes with the intention of claiming absolute fact, I am not doing that.

Good vs evil morality tends to have broader appeal but is less interesting. Gray moralities to my understanding may have a more niche appeal but gets more dedicated fans (certainly why I really like the Geneforge series)

I like them. They're fun. But ehh....they can be pointless if not done right. Make them reasonable for their purpose.

If you're trying to determine someone's class, don't give them a personality quiz. I recall pokemon mystery dungeon doing that and I didn't like it. By contrast, KOTOR 1 threw a few scenarios at you, which determined Master Dorak's suggestion for your jedi class. It wasn't a direct gameplay thing (e.g "do you want to use a lightsaber more or force powers?"), but at the same time you could tell what kind of class you were going to get. Especially since you were told before hand about the jedi classes.

Continuing our countdown with Capsule Monster #14 Plug-Go! Plug-Go was originally meant to be the design of a gameboy game I wanted to make that was inspired by Megaman Battle Network! While that hasn’t worked out I’m happy I was able to recycle his design!

12 hour little challenge for myself to do a big'ish enemy. Released for MV/MZ, working on my streamline one for later as I love the four frames over three. Spins a whole lot better I think.
Okay last one for now, it's time to go treat myself to some Zelda!
